The internal architecture has been substantially rewired. What used to be a sequence of form fields, database writes, and rule-based automations is being replaced by something more like a reasoning layer: a model that interprets user intent, orchestrates actions, and adapts its behavior based on context that would have required expensive custom engineering to capture even two years ago.

The practical implication is that the same user action — submitting an expense report, creating a support ticket, generating a contract draft — now triggers a fundamentally different process than it did eighteen months ago. The output might look similar. The cost to produce it, and the quality ceiling that's possible, have both shifted dramatically.

The downstream effect on NPS and retention is beginning to show up in the cohort data of companies that moved early. One Series B customer success platform reported a 34% reduction in time-to-value for new enterprise accounts after replacing their onboarding workflow with an LLM-driven configuration process. The new workflow asks questions in plain English and builds the account setup from the responses. The old workflow required a customer success manager to walk clients through 47 configuration screens. The companies navigating this well are investing heavily in evaluation infrastructure: systematic testing of model outputs against known-good answers, human review loops for high-stakes decisions, and confidence thresholds that route uncertain cases to human operators rather than surfacing them directly to end users. This is not trivial to build. It requires engineering capacity and product judgment that not every company has. And it is the primary reason that the quality gap between companies that have done this work and companies that have bolted AI onto existing systems is already visible in production reliability metrics.

The Timeline Compression Nobody Expected

What has surprised even the most bullish observers is the pace at which this rearchitecting is happening. Three years ago, the consensus was that LLM integration in enterprise software would be a gradual, five-to-seven-year transition — constrained by procurement cycles, change management, and the inherent conservatism of enterprise IT decision-making.

That consensus underestimated two things.
